Why this is the whole argument

During that month the site wide average Google position was 16.9. That is not page one. Under the old rules, a site averaging sixteenth place would be close to invisible. Yet AI result appearances quadrupled to 3,730, and AI assistants sent 39 visits to the site, 36 of them from ChatGPT.

That is the Ahrefs finding showing up in one account. Citation no longer waits for ranking. An agency measuring only average position would have reported a modest month and missed the part that actually changed.

When you should hire an SEO agency instead

We turn these engagements down. Taking them would waste your money and produce a case study we could not defend.

  • You sell something people search by name and then comparison shop. An AI answer naming one provider is not how that purchase gets made.
  • Your site has real technical debt. Crawl errors, thin pages and slow load times cap AEO too, because engines read the same site.
  • You have no reviews, no citations and no third party corroboration. AEO amplifies authority. It does not manufacture it.
  • Your market is not asking AI about your category yet. Some verticals genuinely are not, and we check before quoting.

When AEO is the higher return move

These are the conditions where the work pays for itself fastest.

  • Your buyers ask for a recommendation rather than a list. Lawyers, contractors, dentists, medical practices, home services.
  • You rank well in Google but leads have flattened. That gap is often an AI answer resolving the query before the click.
  • You are in a market where nobody has done this yet. The first mover advantage in AI citation is real and it is closing.
  • You need to prove where leads come from. AEO without attribution is a story. With it, it is a number.

A traditional SEO agency works to rank your website in a list of search results, position one through ten on Google. An AEO (Answer Engine Optimization) agency works to make your business the source an AI engine cites when it writes an answer inside ChatGPT, Google AI Overviews, Perplexity, Gemini or Copilot. The difference matters because AI answers cite only a handful of sources rather than ten, and often name a single recommendation. The deliverables differ too. SEO leans on content and backlinks. AEO leans on structured data, entity definition, answer-first content and AI crawler access.
No, but the relationship has changed. AEO is built on an SEO foundation, because technical health, content quality and third party corroboration all feed the decision about which sources an engine trusts. What is no longer true is that good rankings automatically produce AI visibility. Ahrefs analysed 863,000 keywords and 4 million AI Overview URLs in 2026 and found that only 37.9% of cited pages still rank in the organic top 10, down from roughly 76% a year earlier. Ranking and being cited have become two different outcomes, which is exactly why AEO became a separate discipline rather than a feature of SEO.
You need both disciplines, but rarely two separate agencies. Splitting them creates a practical problem: the schema and entity work that drives AI citation lives in the same templates and the same codebase as technical SEO work, and two vendors editing the same files without a shared plan tend to undo each other. It is usually better to have one team accountable for both, or an SEO agency that has genuinely added AEO capability rather than renaming its existing service.
Ask three questions. First, what does their citation monitoring look like, and can they show a client's current visibility across ChatGPT, Perplexity, Gemini and Google AI Overviews as a baseline they measured rather than a claim they made? Second, what schema do they implement, and can they describe the entity graph they build? Third, how do they attribute an AI sourced lead back to the engine that sent it? An agency that cannot answer the third question can tell you a story about AEO but cannot prove it worked.
A focused AEO engagement is often a smaller investment than a full SEO retainer, because the work concentrates on structured data, entity definition and content restructuring rather than ongoing content and link volume. That said, if your site has technical or authority gaps those need fixing first, and that is SEO work. SEO is measured by rankings, organic sessions and Search Console impressions. Those metrics no longer capture AI visibility. You can hold position one and never be cited in the AI answer sitting above it, and with AI Overviews now appearing on roughly 48% of tracked searches, that answer is what many buyers read instead of your listing. AEO is measured by citation share across engines, then by attribution: which leads originated in an AI answer, and which engine produced them. Without that second half you cannot distinguish AEO working from AEO being described.

Schema and structured data changes can influence AI answers within weeks, and most businesses see first citations within 60 to 90 days. Because only 37.9% of AI Overview citations come from top 10 pages, a site can be cited without ranking near the top for the same query. Page one still helps. It is no longer the entry requirement.
Nothing is wasted. The content, links, technical health and reviews you have already paid for are inputs into AI citation decisions, so prior SEO work carries forward rather than being replaced. In practice AEO makes that investment more valuable, because it takes authority you already earned and makes it legible to engines that previously could not read it cleanly.
